Prioritise SEO work across a portfolio of websites
A portfolio review allocates limited specialist time across different websites. It should expose urgent problems and actionable opportunities without pretending that traffic, revenue and effort are comparable for every client or business unit.
Normalise definitions before comparing accounts
Record each website’s objective, market, reporting currency, conversion definition, data coverage and access status. Separate missing data from a measured zero. A new site without a baseline should not be ranked below an established account merely because it has fewer visits. Compare progress against its own agreed objective before combining accounts in a management view.
Separate incidents from opportunity scoring
A production indexing block is an incident, while an additional content brief is an opportunity. Put incidents through a defined escalation route. For planned work, record expected benefit, supporting evidence, effort, dependencies and confidence. Use scores to organise a discussion, not to conceal uncertainty inside a precise-looking number. Include the owner who can approve the next action.
Make reporting lead to a decision
The portfolio summary should show what changed, why it matters, what is blocked and the next decision required. Keep account-level evidence behind each headline. Client-facing reports require access separation and approved branding; an exported dashboard does not grant rights to another client’s data. Review the allocation regularly so last month’s highest priority does not become a permanent default.
Illustrative scenario
An agency manages a new webshop and a mature B2B site. The webshop has a blocked category template; the B2B site needs a pricing explanation. The incident is escalated first, while the content task receives an owner and evidence-based scope rather than losing indefinitely to the larger traffic account.
Acceptance checklist
- Account definitions and missing data are explicit
- Urgent incidents have a separate escalation path
- Each priority has evidence, an owner and a next decision
